From Services to Products: Intrazero's 90/10 Transformation

How Intrazero is shifting from a services-led model to a product-first company — targeting a 90/10 product-to-services revenue split and building scalable SaaS platforms for emerging markets.

Since founding Intrazero in 2016, we've built a reputation for delivering complex enterprise software across MENA. But over the past two years, we've undergone a fundamental strategic shift — from a services-led company that builds custom solutions to a product-first company that scales platforms across markets.

Why the Shift?

Services businesses are inherently linear — revenue scales with headcount. Product businesses can achieve exponential growth. With 5 proven platforms (iTest, iStudent, iTutor, iAssets, MedWaste) and deployments across 5 countries, we had the foundation to make this transition.

The 90/10 Target

Our goal is a 90/10 revenue split between products and services by 2028. Today, services still represent a significant portion of our revenue. But every services engagement is designed to feed back into our product roadmap — custom features built for one client become platform capabilities for all clients.

  • iTest and iStudent are the priority products for SaaS transformation
  • iAssets targets healthcare asset management as a vertical SaaS play
  • MedWaste is expanding from Egypt to other MENA countries
  • iTutor's AI engine is the most R&D-intensive product in the portfolio
  • Professional services remain available but are positioned as implementation support

What This Means for Our Team

We're restructuring into dedicated product teams — each with its own engineering, product management, and customer success function. Cairo remains our engineering hub, with commercial teams in Dubai, Riyadh, Muscat, and Hamburg driving market expansion.

The MENA Opportunity

MENA's EdTech and HealthTech markets are among the fastest-growing globally. Government digitization mandates (Saudi Vision 2030, UAE's digital government strategy, Egypt's digital transformation initiative) are creating massive demand for institutional-grade platforms. We're positioned to capture this demand with products already proven at national scale.

We're not abandoning services — we're elevating them. Every custom project teaches us something that makes our products better. The 90/10 split is about focus, not elimination.
